₹100,000 Crore Pan-India Retail Strategy for India's Largest Conglomerate
In partnership with India’s largest business conglomerate, we undertook an ambitious project to design a nationwide retail expansion strategy, backed by a ₹100,000 crore investment commitment over five years. Our project began by analyzing the typical Indian consumer’s spending habits, which informed the selection of priority categories for expansion: food and grocery, consumer durables, and apparel. To align with diverse consumer needs, we proposed multiple retail formats, including hypermarkets, supermarkets, and large-format specialty stores. Once the formats were defined, we delved into unit economics, assessing each format's profitability and operational requirements. Our team conducted a detailed retail catchment analysis, examining market density and competition, while also performing a cannibalization assessment to ensure optimal store placement. Using this data, we mapped the city-wise potential to estimate the number of viable locations for each category and format across India. With these insights, we developed a comprehensive growth plan that included a manpower strategy, a real estate acquisition roadmap, and an extensive warehousing and logistics framework to streamline supply chains across regions. A robust, bottoms-up business plan was crafted to project financial outcomes and operational logistics for the rollout, which received full board approval. This strategy equips the conglomerate to execute one of India’s most ambitious retail expansions, creating accessible, multi-category retail experiences nationwide while meeting aggressive growth targets and delivering on a high-stakes investment plan.
